One common reason AI projects stall is a problem buried underneath the technical explanations. No one has been given clear ownership.

Not in the sense that no one cares. People care. Leadership is enthusiastic. Teams are curious. There might even be budget allocated. But when you ask “who is accountable for this working?” the room goes quiet.

Ownership is one of the most important factors in whether an AI project delivers value or becomes another initiative that quietly disappears.

The committee trap

The default response to “who owns AI?” in most organisations is to form a group. A cross-functional team. A steering committee. An innovation working group.

These groups meet. They discuss. They evaluate tools. They produce a slide deck. And often, momentum stalls. In our experience, committees tend to deliberate longer than they deliver.

A committee can advise. It can review. But it’s rare for a committee to truly own an outcome. Ownership requires one person with the authority to make decisions, the accountability to deliver results, and the proximity to the actual work to know what’s happening day to day.

What ownership actually means

Owning AI inside a business doesn’t mean understanding the technology. It means understanding the operations well enough to identify where AI creates value, and having the authority to change how work gets done.

The owner picks the use case. Not based on what’s technically impressive, but on what would make the biggest operational difference. They know the business well enough to make that judgment call.

The owner defines success. Not in vague terms like “increase efficiency.” In specific, measurable terms. “Reduce proposal turnaround from three days to four hours.” “Eliminate manual data entry from the weekly reporting cycle.”

The owner removes blockers. When the system needs access to a data source, they make it happen. When a team is resistant to changing their workflow, they have the conversation. When the project needs a decision, they make it without waiting for the next committee meeting.

The owner iterates. The first version of any AI system won’t be perfect. The owner reviews outputs, identifies gaps, and refines the process. They treat the system as something that improves over time, not something that launches and is finished. This is also why measuring the value of an AI system matters: the owner needs data to know what to improve.

Where ownership should sit

There’s no universal answer, but there are patterns that work and patterns that don’t.

What works: Ownership sitting with someone who runs operations. A head of delivery, an operations director, a senior project manager. Someone whose job is already about making processes work efficiently. They understand workflows, they have authority over how work is done, and they can measure impact in terms that matter to the business.

What doesn’t work: Ownership sitting with IT alone. IT teams are essential for implementation, security, and infrastructure. But AI ownership is an operational decision, not a technical one. When IT owns AI, the conversation gravitates toward tools and platforms rather than outcomes and workflows.

What also doesn’t work: Ownership sitting with the CEO. Leadership should sponsor AI initiatives, set the strategic direction, and allocate resources. But day-to-day ownership needs to be closer to the work. A CEO reviewing AI outputs every Tuesday morning isn’t sustainable, and the project will stall the moment their attention moves to something else.

The ownership test

Before starting any AI project, ask these questions:

Who will review the system’s outputs in the first two weeks? If you can’t name one person, the system will launch and drift.

Who decides if the output quality is good enough? Not in a meeting. In the moment, when a report is generated or a document is produced. Someone needs to be close enough to the work to make that call.

Who will push for improvements when the first version isn’t right? Most systems need iteration. If no one is accountable for making it better, the first version often becomes the last version.

Who has the authority to change the workflow around it? AI systems often require adjusting how teams work. If the owner can’t make those changes without escalating to three levels of approval, the project will move too slowly to deliver value.

One person, one outcome

More often than not, AI adoption doesn’t fail because the technology is immature. It fails because no one’s job depends on it working.

Assign one person. Give them a specific process to improve. Define what success looks like. Let them make decisions. Measure the result.

That’s not a technology strategy. It’s an ownership structure. And it’s the thing that separates AI projects that deliver from the ones that get discussed in meetings for six months and quietly shelved.
