If your business has tried an AI pilot and it didn’t lead anywhere, you’re in good company. Many pilots don’t lead anywhere. Not because the technology doesn’t work, but because the pilot was designed in a way that made meaningful success difficult.

The anatomy of a failed pilot

Failed pilots tend to share three characteristics.

The use case was chosen for safety, not impact. Someone picked a low-risk, low-stakes process to test. “Let’s try using AI to summarise meeting notes.” It works, people nod, and then nothing changes because the use case was never important enough to build on.

The pilot was disconnected from real operations. It ran in a sandbox. A separate tool, separate data, separate workflow. The team tried it alongside their real work rather than instead of it. When the pilot ended, everyone went back to what they were doing before.

Nobody owned the outcome. The pilot was an experiment, not a project. No one’s job depended on it succeeding. No one measured the before and after. When it quietly wound down, nobody noticed.

Why “let’s try AI” doesn’t work

The framing is the problem. “Let’s try AI” positions the technology as something to evaluate rather than something to use. It creates an experiment mindset rather than an operational one.

Experiments tend to carry less urgency. If they fail, it’s fine. If they succeed, the results might go on a slide deck. In either case, there’s less pressure for the outcome to change how the business actually works.

What to do instead

Replace the pilot with a project. A real project with a real deliverable, a real owner, and a real deadline.

Pick a process that matters. Not the safest one. The one where improvement would be felt across the business. Proposal generation. Client reporting. Competitive analysis. Something with weight.

Build for production from day one. Don’t prototype in a sandbox. Design the system to run inside the existing workflow. Use real data, real inputs, real outputs. If it works, it’s already deployed. There’s no “rollout phase” because it was never separate.

Assign an owner. One person whose responsibility is making this work. Someone with authority to make decisions and accountability for the result. Shared ownership can work, but clear accountability is what drives progress.

Measure the before. Document what the process looks like today. How long it takes. How many steps. How many people touch it. What the error rate is. You can’t demonstrate improvement without a baseline. We cover this in more detail in how to measure the value of an AI system.

Set a deadline. Not “we’ll evaluate in Q3.” Something concrete. “This system will handle Monday’s client reports by the end of the month.” A fixed deadline forces real decisions and prevents scope creep.

The difference between pilots and projects

A pilot asks: “Does AI work?”

A project asks: “Can we make this specific process better by the end of the month?”

The first question has no urgency. The second one demands action.

What success looks like

A successful AI project doesn’t end with a presentation. It ends with a system that runs every week. That someone relies on. That people would notice if it stopped working.
